Custom software vs off-the-shelf — how to decide

The decision that costs the most to get wrong.

The short answer

Buy anything standard: accounting, payroll, generic CRM, help desk. Build only where the process is a genuine differentiator, where no product covers the workflow, or where integration between products is itself the product. The expensive mistakes run both ways: building a worse version of something you could licence, and bending your business around a product that never fitted. Cost of ownership over five years is the honest comparison, not licence price against quoted build cost.

The verdict

Default to buying, and build the exceptions deliberately. The pattern that works most often is a packaged ERP or CRM as the system of record with custom software around the two or three processes that actually differentiate you. We do both halves, which means we have no reason to push you toward the larger build.

FAQ

How do we know if a process is really differentiating?
Ask whether a competitor doing it your way would gain anything. If the answer is no, it is overhead and should be bought. If your customers would notice it changing, it is worth building.
Can we start with a product and build later?
That is usually the right sequence. Run on a packaged product, find where it genuinely blocks you, then build that specific thing. It is far cheaper than discovering the requirement through a failed custom build.
